Every week, that product dies within 3 months.

The graveyard of AI wrappers is enormous and growing. And yet, some products built on the exact same foundation models (Cursor, Perplexity, Granola, Lovable) are worth billions. Same APIs. Same models. Completely different outcomes.

The “AI Wrapper” Problem

Let me be brutally honest about what most AI startups actually are:

The problem isn’t using an AI API. Every AI product uses AI APIs. The problem is that the API call is the entire product. There’s nothing else. No proprietary data. No unique workflow. No integration depth. No speed advantage. No reason a user can’t just copy your system prompt into ChatGPT and get the same result.

Here’s the uncomfortable test:

The ChatGPT Test: Can a user get 80% of your product’s value by pasting your system prompt into ChatGPT? If yes, you’re an AI wrapper. You have no moat. You will die.


The 5 Layers of AI Product Moats

Defensibility in AI products isn’t binary. It’s layered. The more layers you stack, the harder you are to kill. Here’s the complete framework:

Let me break down each one with real examples, tactics, and how I think about it across my own products.


Layer 1: The Speed Moat

Definition: Your product delivers AI results significantly faster than alternatives.

This is the weakest moat because speed is a function of infrastructure, which can be replicated. But in the short term, it’s brutally effective for user acquisition.

How to Build a Speed Moat

  • Model routing: Use cheap, fast models (Llama 3, Mistral) for simple tasks, frontier models only when needed
  • Edge inference: Run at the edge via Cloudflare Workers AI or similar for commodity models
  • Semantic caching: Hash similar queries and serve cached responses for near-matches
  • Streaming: Always stream. TTFT (Time to First Token) matters more than total time
  • Speculative execution: Start generating likely responses before the user finishes typing

Real Example: Perplexity vs. ChatGPT

Perplexity isn’t smarter than ChatGPT. But for many queries, it feels faster because it starts streaming search results immediately while the LLM is still generating. The perceived speed creates a habit loop that’s hard to break.

Why Speed Alone Isn’t Enough

Speed is a temporary moat. Groq built custom silicon (LPUs) for speed, but Cerebras is already faster, and model providers are continuously optimizing their own inference. If speed is your only advantage, you’re one infrastructure upgrade away from irrelevance. Speed buys you time. Use that time to build deeper moats.


Layer 2: The Workflow Moat

Definition: Your product embeds AI into an existing workflow so deeply that switching means relearning how to work.

This is where most successful AI products live. They don’t just add an AI feature. They redesign the entire workflow around AI as a first-class participant.

The Master Example: Cursor vs. GitHub Copilot vs. ChatGPT

All three use the same underlying models. All three can write code. But their moats are completely different:

Cursor didn’t build a better model. They built a better workflow. When AI isn’t an add-on but the way you do the work, switching means changing your entire mental model. That’s a moat.

How to Build a Workflow Moat

Map the user’s current workflow step by step

Don’t automate the whole thing. Find the 2-3 most painful steps and make AI handle those. Leave the human in control of the rest.

Make the AI output land where the user already works

Don’t make them copy-paste from a separate AI tab. The output should appear inline, in their editor, their doc, their spreadsheet, their dashboard.

Create muscle memory through keyboard shortcuts

Cursor’s Cmd+K, Notion’s /ai, Linear’s natural language input: these become reflexes. Once a user develops muscle memory, switching costs skyrocket.

Build compound context over time

The AI should get better the longer someone uses it. Cursor learns your codebase. Granola learns your meeting patterns. This creates a switching cost that grows with usage.

How I Apply This: AudioPod AI

AudioPod AI doesn’t just transcribe audio. It builds a complete workflow: upload → diarize → edit transcript → export segments → translate → publish. Each step feeds the next. The AI isn’t a feature. It’s the backbone of the entire audio production workflow. A user who’s processed 500 hours of audio through AudioPod has a library, a template system, and muscle memory that makes switching painful.


Layer 3: The Integration Moat

Definition: Your product connects to so many other tools that replacing it means rewiring the user’s entire tech stack.

Lives in its own tab. Data goes in manually. Output gets copy-pasted out. Connected to nothing. Replaceable in 5 minutes.

Connected to Slack, email, CRM, analytics, calendar. Data flows in automatically. Actions push out to connected tools. Removing it breaks 5 workflows.

Real Example: Notion AI vs. Jasper

Notion AI and Jasper both do “AI writing.” But their defensibility is worlds apart:

Jasper is an AI wrapper. Notion AI is an AI integration. One is a tool you use. The other is infrastructure you depend on.

How to Build an Integration Moat

  • Build where the user already lives. Don’t make them come to you. Go to their Slack, their email, their browser.
  • Accept data from everywhere. Import from Google Drive, Dropbox, Confluence, Notion, email. The more data sources you ingest, the harder you are to replace.
  • Push output to everywhere. Export to Slack, email, webhooks, Zapier. Make your product the hub, not the spoke.
  • Become the system of record. If your product becomes the place where a specific type of data lives, you’re nearly impossible to replace.

Layer 4: The Data Moat

Definition: Your product generates or accumulates proprietary data that makes the AI better over time, creating a flywheel competitors can’t replicate without your scale.

This is the most powerful individual moat, and the hardest to build.

Types of Proprietary Data You Can Build

User correction data

Every time a user edits, rejects, or refines an AI output, that’s a training signal. Collect it. Use it.

Domain-specific corpus

If your product ingests user documents (contracts, medical records, codebases), you’re building a domain corpus that makes your RAG better than generic alternatives.

Behavioral patterns

Which queries lead to satisfaction? Which responses get clicked vs. ignored? Which workflows get completed? This implicit signal is gold.

Network data

If your product connects users (like Slack or Figma), the relationship graph itself is proprietary data. AI recommendations improve as the network grows.

How I Apply This: Findable

Every search query on Findable, and whether the user clicked on the AI-generated answer or scrolled past it, feeds back into our relevance ranking. After 6 months, our search results for returning customers are measurably better than what any generic RAG pipeline can produce, because we know what “relevant” means for that specific customer’s data.


Layer 5: The Distribution Moat

Definition: Your product has built brand recognition, community, and distribution channels that competitors can’t replicate with money alone.

This is the ultimate moat, and the one that takes the longest to build.

Brand as shortcut

When someone says “just Perplexity it” instead of “search for it”: that’s a distribution moat. The brand becomes synonymous with the action. You can’t buy that with ad spend.

Community as content engine

Midjourney’s Discord server has 20M+ members who share prompts, techniques, and creations. Each post is free marketing. Each technique shared is a reason to stay. The community IS the moat.

SEO as compounding channel

Canva ranks for 100M+ keywords because every design created is a potentially indexable page. Content compounds. Ad spend doesn’t.

Viral loops baked into the product

When a Loom user shares a video, the recipient sees a “Record with Loom” button. When a Calendly user sends a link, the recipient sees “Powered by Calendly.” The product distributes itself.

The most defensible AI products don’t rely on a single moat. They stack multiple layers. Here’s how the best companies in each category stack up:

Answer each question honestly. Score yourself 0-2 for each.

The Playbook: What to Do This Week

If you’re building an AI product right now and you scored below 4, here’s the priority order for building moats:

Week 1

Speed Moat (quickest to build)

Add streaming if you haven’t. Implement semantic caching. Route simple queries to fast/cheap models. This gives you immediate perceived quality improvement.

Week 2-4

Workflow Moat (highest impact)

Redesign your core flow so AI is inline, not sidebar. Create keyboard shortcuts. Make the AI context-aware of what the user is currently doing.

Month 2-3

Data Moat (most defensible)

Start collecting every user interaction as training signal. Build a feedback loop: user correction → fine-tuning data → better model → happier user. Even if you don’t fine-tune yet, collect the data NOW.

Month 3-6

Integration + Distribution (compounding)

Build integrations with the tools your users already use. Add viral loops. Make the act of using your product expose new users to it. Start building community and organic content.


The Bottom Line

The model is not your moat. The model is a commodity. Your moat is everything you build around the model that makes your product impossible to replicate with a better prompt.

OpenAI, Anthropic, Google, and Meta are spending billions to make models better, cheaper, and faster. That’s great for you, as long as you’re building moats on top of the model, not competing with the model. Let them fight the model wars. You fight the product war. The product war is won with data, workflows, integrations, and distribution, not with a slightly better system prompt.

The next time someone calls your product an “AI wrapper,” take it as a signal, not an insult. Either they’re wrong (because you have moats they can’t see) or they’re right (and you need to start building them today).
